Why Nvidia Wants to Give Away a Frontier AI Model: It Sells the Toll Road to Intelligence
Nvidia is building Nemotron 4 to compete with the best open models. The deeper strategy may be to commoditize intelligence so the scarce, profitable layer remains compute. That expands demand but risks turning Nvidia against its largest customers.

Open Source Reveals Nvidia’s Real Fear
The Information reports Nvidia is investing in Nemotron 4 with the goal of matching the best open models.
Model companies want high prices per million tokens. Nvidia wants the world to generate as many tokens as possible. It can offer the model at zero margin because rent sits in GPUs, CUDA, networking and deployment.
A 74.9% Gross-Margin Subsidy Machine
Latest quarterly revenue was $81.6B, including $75.2B from Data Center. Gross profit was $61.2B against $6.3B of R&D.
At $217.55, Nvidia was worth roughly $5.26T. The strategy can be excellent and still leave little valuation room for error.
| Metric | Figure | Meaning |
|---|---|---|
| Revenue | $81.6B | Up 85% |
| Data Center | $75.2B | 92% of revenue |
| Gross margin | 74.9% | Funds free models |
| Market cap | ~$5.26T | Expectations are high |
Chinese Open Models Force the Move
OpenRouter data shows Chinese models above 30% of tokens used by US companies, peaking at 46%, while costing 60% to 90% less.
Hugging Face says Chinese models represent 41% of downloads. Nvidia must keep open AI centered on CUDA rather than alternative hardware ecosystems.

Commoditizing Its Own Customers
A frontier open Nemotron makes premium APIs harder to price. Model-layer margins fall while GPU inference expands.
Google, Amazon, Microsoft and Meta may respond by accelerating internal chips. Each layer Nvidia enters gives customers another reason to reduce dependence.
Free Models Meet $500 Billion of Financing
Nvidia also partnered with six financial giants to mobilize over $500B for AI infrastructure. Free models lower the usage barrier; financing lowers the GPU purchase barrier.
Three direct customers represented 56% of receivables. A supplier shaping product, demand and financing can be a powerful platform—or a reflexive cycle.
The Masters and the Valuation Test
Buffett sees a CUDA toll bridge. Munger studies opposing incentives between token sellers and chip sellers. Howard Marks watches the feedback loop between valuation, finance and demand. Graham demands a margin of safety at a $5.26T valuation.
Track paid Nemotron deployment, Nvidia-only workload share, customer chip spending, concentration and gross margin. Build expansion and customer-defection cases in the DCF calculator.
Nvidia may give away intelligence because the machine that computes it collects the rent. If Nemotron works, models become less valuable and Nvidia more valuable. If it accelerates customers away from CUDA, the toll bridge may lose its largest fleets.

Frequently asked questions
Why would Nvidia give away AI models?
To expand AI workloads and route demand toward GPUs, CUDA, networking and services.
Does Nemotron compete with Nvidia customers?
Yes. It can lower model pricing and encourage cloud and model customers to accelerate internal chips.
What is Nvidia’s latest Data Center revenue?
$75.2B for the quarter ended April 2026, up 92% year over year.
Put compute elasticity, customer conflict, concentration and margin normalization into the valuation—not just model benchmarks.
